Why does a two-minute conversation in October become a two-hour HR meeting in December?
A missed expectation, said early, is a conversation. The same fact, saved for later, arrives as a case. Delay is what changes it.
AI prepares the edges. You own the middle. The edge is a prep page: facts, impact, and the words you will not use. The middle is the ask, and the meeting itself.
Takeaway
The middle is the ask, and the meeting itself.
- Prep page: facts, impact, the ask in one sentence, words you will not use.
- You write the ask. Delete every guess about intent.
- Say the fact, the impact, the ask. Then stop and listen.
Why it waits
The first version of the problem is usually small. A review that did not happen. A decision that was reopened. A standard you thought was clear. It is uncomfortable to say, so it stays in your head. By the time you say it, you are no longer talking about the fact. You are talking about a pattern, a motive, and a file.
Preparation is what lets you speak at the size the problem still is.
The prep page
Four boxes. AI can draft the first, the second, and the fourth from notes you paste. You write the third yourself.
- Facts. What happened. What was agreed. Dates if you have them. No motive. No “they always.”
- Impact. On the work, on the team, or on the person. One or two lines. Not a speech.
- The ask. One sentence. What you want different, by when. This box is yours. If you cannot say it in one sentence, you are not ready for the meeting.
- Words you will not use. Labels. History you cannot point at. Sarcasm. Anything that makes the fact harder to hear.
Read the draft and delete every guess about intent. “They missed the review” can stay. “They do not care” cannot. You do not know that, and the model does not either.
In the meeting (fully human)
Say the fact. Say the impact. Say the ask. Then stop.
- Do not read the page at them.
- Do not bring a tool in to suggest the next sentence.
- Listen to what they say happened. You may have the fact wrong. That is still a better meeting than the case you were about to build.
- Leave with one agreement: what changes, and when. Write it down after, not during a speech.
The agent does not attend. A script you read is still you avoiding the conversation.
After
Write what was agreed, in plain words, the same day. If this now belongs in a formal process, that is a different page and a different owner. This one is for the conversation that should have happened while it was still a fact.
Do not store the prep page in a tool the company has not approved. Do not send the draft to them and call it the meeting.
Mistakes to avoid
- Waiting until you have a stack of examples.
- Asking the model why they did it.
- Letting it write the speech you will read.
- Walking in without the ask in one sentence.
- Using the page as a record against the person instead of a way to get ready.
Tools
Whichever model the company already trusts, used before you walk in. It lays out facts, impact, and words to avoid. It does not decide the ask, and it does not take the meeting.
